Freelander XDI diesel problem

Hi,
Can anyone shed some light on this problem before my faithful old '98 Freelander gets a close look at a box of matches?

Starts on the first turn of the key.

Sometimes it settles into a smooth idle (as smooth as a diesel can be) and other times it's as rough as a bears arse.

Cold or warm engine makes no difference - Pull away - engine under load she pulls fine. Low rpm, (poodling along) she seems to 'misfire', as though she's only running on 3 cylinders or has an intermittent ignition failure.

Cruising on the flat - as well as she usually runs provided you keep the juice on.

Down to idle. Sometimes she idles fine after a run, others she's back to her rough running mode.

At rough idle - smoke from the exhaust - you ain't seen nothin' yet! James Bond would be proud of the smoke screen! And she smells like an over-primed primus stove!

Cooling water - clear - no sign of contamination.

Oil level - constant - no evidence of an increase in oil consumption.

What I have done so far:
Changed injectors (admittedly a used set, but I was assured the 'new set' were off a Freelander that ran perfectly well and surely that would not have had the same problem of failing injectors.

Today I have 'borrowed' a Rover 25 with the same L series engine and the intention is to 'borrow' an injector or two and see if that makes a difference.

I have another fuel pump From a different breaker. Again, assured it came from a perfectly running Freelander that met its end some other way.

Does anyone have any ideas where the problem might be?
