brake trouble

hey up not been on for a while but having a little trouble, i have a lovely defender 110 on a h plate i bought it off a friend who does them up, any way the brakes were always rubbish so i replaced all discs and calipers, still rubbish so replaced master cylinder still rubbish, so replaced vac pump as it wasn't doing much still rubbish in fact i wouldn't say rubbish ide say dangerous, there is no assistance at all just push and prey, the only thing i haven't changed is the servo has anybody heard of one of these going down, also how many brake pipes should come off the master cylinder as it now has discs all round with one brake pipe to the back axle and one pipe to each front wheel, hope some one can help

servos do fail and wont work if master cylinder hasnt a good seal to it ,you can test by holding foot hard on brake pedal start engine if working you should feel your foot sink as servo assists, is pedal hard or spongey
 
Sounds like servo to me, they can rust and not maintain vacuum, the seal on the master cylinder side can fail leaking vacuum, the internal diaphragm can fail, the one way valve can fail - it's by no means a foolproof part.

What engine is it? The 2.5 diesel and tdi's have a vacuum pump that is known to fail. You can hear it if you know what to listen for
