Yet another 110 brake problem

Hello to everyone,
This is my first time on here even though I have had Land Rovers for over 30 years.
I have an issue with the foot brake on my 1985 110, The pedal is relatively hard so I suspect no air in the system, It will not adjust up to above half way down its travel, I have changed over the last couple of years both front discs and pads (pads have been changed twice in that time, 1st to Mintex and then to Ferodo to try and improve braking though neither set was worn) Rear shoes and cylinders have been changed along with the master cylinder, though not at the same time.
I have tested the servo as per manual suggestions and appear to have sufficient vacuum pressure.
The brakes have always been poor compared to others I have driven over the years though they always pass MOT with no problems.
I have bled the system both with a helper and Easy Bleed both from the master cylinder to the rear and from the farthest cylinder back to the master but nothing seems to improve either the pedal position or the braking efficiency.
Sorry its been a long drawn out thread but I've tried to cover all the work I have done.
Any further suggestions will be greatly received (If physically possible)

How much peddle freeplay have you got ?

Have you tried adjusting the rear drums? There's a little noggin on the back of each drum that allows you to set the distance between the pad and the drum. If it's not adjusted properly it can cause long brake pedal travel.

Sorry for not using right section. I have about 4" of free pedal travel and yes the rear brakes are correctly adjusted.
