Very off colour 2,5 NA

I am getting very P****d off with this LR. I have bored sleeved back to standard so all is well down below. The compression is low but equal between cylinders---------very black smoke and no power.
Before I got the vehicle a new head had been fitted I think to solve the bottom end. This being an Ex MOD truck were different heads fitted or special head gaskets?
Ideas and help please!!!!

Black smoke suggests diesel timing problems.
I'd be more concerned about low compression after a reborn. Does the compression go up if you do the test after squirting oil in the cylinders? If not then the head might not be as new as you think.

If I have a suspect head are there many different types that can be fitted to a 2.5NA?
The pump and injectors have just been serviced.
Any more ideas please?

Try retarding your timing a few degrees before you start doing anything expensive!
