r380 gone or repairable?

Could someone please help me with a problem with my gearbox? It's an R380 fitted to a 1995 discovery 300tdi, the first problem is it sort of jumps forward before taking up the drive, you then need to let the clutch out really slowly on every change, then the problem starts...it crunches going into fifth and again going back down to forth, it sounds like a meshing problem, the noise is heard after the clutch is released. It sounds like when you wind a clock up too much and let go of the winder! It only does it when the engine is cold though, after a few miles the noise stops? I noticed as well that if I let the clutch out too quick it will always do it..

I changed the oil recently and used genuine LR MTF but that made no difference and I've taken both props off (not at the same time!) to try and eliminate noise from the diffs, with the front prop off it's quite noisy changing gear, it's like you can hear the selector clanking?

Does it sounds like the box is knackered or is it the clutch that's the problem? Because what's confusing me is once it's warmed up it goes into gear smoothly enough?

it will be more clunky with prop off in diff lock as drive is going through diff lock collar ,cunching will be worn baulk rings and other spinning bearing race maybe ,would be worth fixing it before it gets worse and possibly unrepairable
