brake pedal going hard 200 tdi

ive searched previous posts nothing to match my 200tdi ..
had a moment tonight when my brake pedal went rock hard and lost its effort , its fine and pulls up hard but after 3 to 4 hits on the pedal ,, the pedal goes rock hard ,give the engine a rev and its fine again any ideas , before anyone says anthing ive touched nothing ,,

Check all the pipes to the servo, you are using up the vacuum with two or three stamps on the pedal and its not being replaced.
Could be the vac pump under performing, theres also a small pipe branching off the main vac pipe that runs cruise control or air con or summat, if you ant got either that blank it off...every little helps

Could be the servo but think more like vac pump or a leak
