2 questions (simple ones hopefully)

So I replaced the diesel leak off pipes at the weekend and yes they were hard and brittle. However this doesn't seemed to have helped the problem.

It still takes 3-4 attempts to start and when it does it splutters for a 5 seconds with cloud of smoke and then runs ok. So what's next to check, glow plugs?

Test you are getting full voltage to the glow plugs before you waste money and risk breaking them off by replacing them. Relay contact failure leading to low voltage is a common problem on many diesel vehicles.:eek::eek::eek:
 
I guess it should be 12v? What voltage level is too low?

I have not checked it on the P38 as I am fairly new to it. The actual level varies from vehicle to vehicle depending on the volt drop in the wiring. I can go and check on mine if it would help, otherwise think of 11 volts as a minimum.:D
