19j breathing heavily and ticking - head gasket or rings or both?

Hi there - I am new to the forum. My trusty 90 2.5td form the late 80's has started breathing really heavily. Apart from a paint job and some big wheels she is pretty original (including the 80's radio) and I quite want to keep the original 19j td engine.

She starts easily from cold without smoke and still drives fine apart from quite a lot of black smoke under heavy acceleration. She was pulling a heavy trailer yesterday with no issue. I guess it is head off time to see how bad things are........guessing head gasket, cracked pistons, worn rings or a lovely combination of all three?

I only normally use it for occasional local runs max 10 mile at max 40mph so was wondering if I should just put a 2.5na in if anyone has a good one spare?

Any advice appreciated and will post a pic once the head is off. Thanks.
