Solid brake pedal, common causes?

Hi ,I have decided I need to sort this before I end up dead. I thought it was just normal LR brakes until I drove my parents 2.4 at the weekend.

Essentially the brakes are fine until I need to stop in a rush and then the pedal goes hard, almost as if there is no servo assistance.

Is this a common thing? Any suggestions about what could cause it? I think the vacuum is fine.

I have changed the pads and bled them a lot.

One thing I wasn't sure about during the rebuild, that brake balance valve thingy, I put the pipes back how I found them, but this is different from the layout in the workshop manual...
 
Your vacuum pump might be fine but the servo could be knackackered. If you have your foot on the brake before you start the engine, then start it. It should drop a bit as the vacuum is generated.

If you have an ok vacuum I would suggest yer servo is done for.

Replacements are pretty cheap - 60 quid ish? and its a relatively easy job to do. Its also quite common for them to go.

Pleased to say that I fitted a new brake servo yesterday and test drove it today. The brakes are completely different and I feel like it will actually stop now :)

Wasn't too hard to fit either, the hardest bit was taking the bonnet off so I could get at the split pin.
