Disco 3.9 ES, runs like a dog (3 legged) when cold

My 1994 Disco has developed a new problem, no revelation there. Recently when cold it will start but as soon as you try to give it some gas it coughes/splutters and usually stalls. If you start it and leave it to tickover it will run for a minute and then start raising/lowering revs, like its running lean and then stalls, this carries on till the engine warms up a bit (approx 5 mins or 2 galls). I have recently replaced both lambda's (one was snapped off) in the vain hope of improving efficiency and reducing my support for middle eastern cartels. I have an OBD2 reader but I think the Disco is too old to have the EMS port although I have been told some old disco do have this.

Anybody got any bright ideas, for checking EMS/airflow sensors or other cunning plans. Please note any tinkering has to be done under the cover of darkness as if she catches me working on it before all the house is finished there is hell to pay.

As no one replied with any suggestions I read the Lucas ECU hot wire spec and decided to try something radical. I disconnected the ECU for half an hour, reconnected and 'hey presto' it seems to have mainly cured the problem for the moment. Still not 100% right though so will probably try to test the MAF and stepper motor when the other half goes out.
