Defender 110 300tdi black smoke when engine under load & generally sluggish

As the title suggests my 110 300tdi (1996) is kicking out a fair bit of black/grey smoke when under load. Under load for me being: when going from stationary in 1st gear (and also a little in 2nd straight after), going up any sort of incline at low speed (10-30mph), or when putting my foot down to accelerate (I think smoke from this one is normal though?).

Additional info:
  • Uprated intercooler and silicon hoses (cleaned less than 3000miles ago and no de-lamination)
  • Snorkel fitted and new airfilter < 200 miles
  • New oil filter and diesel filter less than 2000 miles ago
  • Transfer box swapped to 1.22 from a Disco, I know this would make it a bit sluggish at low speeds but it feels like it's really struggling, I have to use high revs on the clutch a bit more than I'd like.
  • Straight through exhaust and EGR blanked
  • Previous owner adjusted the fuel pump quite a lot
  • White smoke on startup that disappears after about 15 seconds (mainly a problem when it's cold <5 degrees, I live in Innsbruck, Austria at the moment)
  • Feels really sluggish and has trouble going uphill with 2 people in the car and no trailer
  • Definite but no so loud "tink tink tink" noise when idling. Potentially tappet or rocker issue?
No knocking from the engine and seems to run smoothly enough but just lacks power and kicks out smoke as I said. Any ideas?

P.S if anyone knows someone in Innsbruck that can help it would be greatly appreciated.
 
I had to have a quick look outside then, that's my 300tdi you've stolen ..... it's zackly the same .....
I have fitted a new Turbo to mine and taken it to two local "expert" garages, still pants.

Here's a few tips/things to look for.
White smoke is unburnt diesel - my engine likes to be left ticking over for around 30 seconds when <5 degrees C to alleviate this.
Mine also smokes when pulling away and needs more revs than i'd like.
The new turbo (VVT) has helped in the "feeling sluggish going uphill" stakes.

There are some adjustments to the fuel pump that can 'reduce' the black smoke which is a sign of incorrect combustion, typically running to rich/not enough air.

Mine behaves oddly, if I reduce the fuel screw (let less fuel in) the engine becomes 'as flat as' if I increase the fuel it gets better but smokes like a haddock factory = life is a bitch.
Somewhere is a happy medium which will make this (my current) 300tdi perform like my last one, I just haven't found it yet.

Adjusting fuel/air ratios etc can be quite a dangerous thing.
To get the balance right you need to ensure you are not overheating the engine and an Exhaut Gas Temp gauge as well as a Boost gauge are more than helpful, probably bordering on neccesary.

My next step is to get those gauges and to also send my injectors and pump off for a health check/refurb.

Thanks for the tips! Is the turbo the one from Alisport?
I'm going to get the injectors checked at a local garage first before messing with the fuel pump I think then I'll try setting the fuel pump back to standard and work my way up from there!
