brake servo push rod issues

300tdi in a G reg defender.
New brake servo and master cylinder.
Brake pedal had a lot of travel, so I adjusted the nut on the push rod which solved the issue.
After a couple test drives, I found the brakes sticking on and the pedal had firmed up a bit too much!
I backed off the nut a little and that released the pedal again.

When driving some more, I again found the pedal really hard, but not sure if the brakes were on a little or not. I thought the safest thing would be to back the nut off a bit more.

Last time to back the nut off, I had to wedge the brake pedal to expose the rod. But this time the rod was already sticking out about 10mm before the nut. So it seems the push rod isn’t retracting back in.

Any ideas why or what I can do?

I do have a new hose from the engine to the servo. When I pulled that off (for access) when taking the master cylinder off, I heard the pressure being released. Should the servo be holing pressure like that when the engine is off?
