Looks like the water loss in my diesel is due to a leak, not cyl head as I fretted. Finally managed to have a quick look at it and can see coolant sitting in the middle of the cross member behind the radiator, so thinking it is the water pump. Its not making a noise so think the pump is fine.

So what should I do if it is the pump that is leaking, just replace the gasket or the whole pump? Don't think I have enough experience of P38s to make sound call.

It's not a gasket its an o ring.Change the pump if its not a metal impeller type. There is also an o ring on the steel heater feed pipe by the side of the pump May be worth changing at the same time.
 
Haven't had time to put camera probe down front of engine to confirm location of leak, don't want to buy pump if its not the cause. If it is the cause then for 50 notes I may replace regardless.
