From the sound of it there is a good chance your vcu is knackered and has in turn damaged you ird giving you only rear wheel drive.......hence removing the prop has left you without any drive at all.
Another cause could be mismatched tyres, you should always use same make and size and any new tyres should always go on the rear.
Sorry to say but it looks like you will need a new ird to regain drive to the front.
Don't put the existing vcu back on once you have done this as it needs replacing or the same will happen or worse.
If money is tight then you could just change the ird and leave the props and vcu off and use it in front wheel drive only until you can get one.
Bell engineering are a good place for recon units and are used by many on here but sadly good irds don't normally come cheap
