300tdi starting problems

Hi

I have a 1998 300tdi ES auto with aircon.

I have changed the glow plugs but I am having problems starting from cold. It takes a couple of attempts and when it does kick in a cloud of smoke comes out the back, then no smoke and it runs fine.

Once warm starts no problem first kick.

Any ideas?

You have changed the plugs, but are they warming up.
If the smoke is blackish then it sounds as though they ar'nt,
I had a similer prob last month and it turned out to be an alternator fault, dont know how this caused it but its something else to check?

Had new alternator fitted three weeks ago.

Have put a meter across the glow plugs and am getting an 11.9 reading across all four clicking on and off with the relay.
