rrc gearbox/clutch problem

1st off hi guys i am new and need alittle help i bought a 1990 rrc 2.5 vm engine with no drive got it home and found out that the clutch was goosed so put a new one in and got drive but only in 3rd 4th and 5th you could get it in to 1st 2nd and R but in was very stiff and was grinding going in, so i got a new/used box put that in and now i can get 2nd 3th 4th 5th and 1st but only if i go into 2nd first and then into 1st and R still grindes. any ideas ?

i have changed:-

gearbox which i was promised was good ???
master and slave cyclenders
all fluids
and new clutch inc bearing

really cant think of what else it can be so any help will be greatfull

Did you fit the slave cylinder the right way up, with the bleed nipple to the top. I only mention this cos i did it. Bazz.
 
any more ideas people ? i have been told that the arm that holds the bearing can sometimes bend is this ture as it is a big chunk of metal and i wouldnt of thought it would be able to with the pressure it take ?
 
stuffed gearbox

(prehaps clutch needs bleeding,only the tdi clutch arms shag out as far as i remember,cant say for sure about the vm,but if same as v8 arm then is ok..to tell...arm if good type (v8) is cast steel..tdi is pressed steel..ususal failure is no clutch at all as slave arm punches though clutch arm..)

stuffed gearbox is my guess...using the correct oil??lt77?
