hi :)
just got a new alternator for my 300tdi disco,
i order one fitted it and the rev counter failed got another one only to find the pulley is smaller- old one 2.1/2 " and the new one is a 2" will the auto tensioner take up the extra slack in the belt
or should i change the pulley over ?

would prefer to use the smaller one as it should charge more at lower speeds

Just try it and see if it fits, but I would seriously check out the voltage regulator as if it charges more at lower speed  you will boil your battery and melt the plates at high speed, could be very costly in batteries and bulbs

You could swap the pulleys over....

I assume you plugged in the rev counter connection properly?
